AI Automation That Shows Up in the Numbers

The question I keep hearing from PE operating partners is not "which AI tool are you testing?" It is "where does AI change margin, cycle time, cash, risk, or growth?"

Adoption Is High. Value Capture Is Not.

The research is clear. AI adoption is now table stakes.[1] But most AI failures are execution failures. The data is not trusted. The workflows have not changed. The controls are not embedded. And adoption is not designed into real work.[2]

The premium goes to firms that can move from pilots to governed, repeatable business outcomes.

The 5-Step Playbook

Here is the framework I'm presenting this week:

  1. Value pool. Define where AI changes cash, cost, quality, or risk.
  2. AI-ready data. Connect, cleanse, govern, and monitor the data foundation.
  3. Automation design. Blend rules, AI agents, workflow tools, and ERP integration.
  4. Adoption + controls. Human-in-the-loop, approvals, training, audit trails.
  5. Scale. Reuse components across adjacent processes and teams.

The advantage is not one isolated automation. It is a system for finding, building, governing, and adopting the next automation faster.

Proof It Works

One case I'm walking through: a portfolio company went from a 15-20% ERP auto-match rate to 95%+ automated matching, with 80% faster processing and 2,000+ hours saved annually. The pattern: integrated data + deterministic rules + AI agents + human oversight + audit logs.

The Talent Model Has To Be As Flexible As The Technology

The goal is not to outsource transformation. It is to assemble the right capability system around the work. That means internal operators, expert partners, and on-demand talent, only when you need it.
